Flow-through is a retail replenishment model in which supplier volume arrives at the DC already allocated to stores, is sorted and shipped the same day, so the distribution node holds almost no inventory.

For high-rotation categories replenished daily, the node was mostly handling, not buffering, so flow-through removes cost. Applied to slow movers, it removes risk pooling and pushes buffer stock into every store at once.

In retail flow-through, supplier volume arrives at the DC already destined for specific stores. The DC sorts it and dispatches it the same day. The distribution node holds almost no inventory — it converts inbound supplier loads into outbound store loads. For convenience and supermarket replenishment, where store shelf space is the binding constraint and rotation is high, this is the dominant model.

(1) Store-level demand known before the supplier ships — the allocation happens upstream, not at picking. (2) Suppliers capable of shipping to a schedule reliable enough to sort against. (3) A sorting capability sized for the daily peak, since nothing buffers overnight. (4) Store receiving capable of absorbing daily deliveries. Remove any one and flow-through degrades into cross-dock congestion.
⚖️What flow-through moves rather than removes›
Flow-through drives inventory days at the distribution node toward zero — but the demand variability that inventory was absorbing does not disappear. It is transferred to the store shelf and to the supplier. This is a good trade when rotation is high and stores replenish daily. It is a poor trade for slow-moving SKUs, where the node was pooling variability across many stores and removing it forces every store to hold its own buffer.

The node earns its cost by pooling variability for slow movers. For fast movers it is mostly handling. Flow-through should remove the handling and leave the pooling in place.

Conventional replenishment lets you catch up tomorrow. Flow-through does not — what is not sorted today misses the store window. Average-based sizing guarantees periodic failure.
🔗Track store on-shelf availability as the real outcome metric›
Node DIO reduction is easy to celebrate and easy to achieve by pushing the problem to the shelf. If shelf availability degrades, the inventory was not eliminated — it was relocated to somewhere it works less well.
🤝Flow-through makes supplier reliability a store-level issue›
With no node buffer, a late supplier is no longer an inventory problem absorbed by the DC — it is an empty shelf. Supplier lead-time reliability must be qualified before a category moves to flow-through, not diagnosed afterward.
