The AVC Theorem: Autonomy-Veracity-Coordination trilemma in AI supply chainsEl Teorema AVC: el trilema Autonomía-Veracidad-Coordinación en la SC con IA

The AVC shows that no agent can maximize all three dimensions at once.

01What it isQué es

The AVC Theorem, a Mr. Supply Chain framework developed by Ismael López (2024), states that no AI agent system in a supply chain can be fully Autonomous, fully Veracious and fully Coordinated at the same time; every design picks two and manages the loss of the third.

02Why it mattersPor qué importa

Without an explicit trade-off, teams discover in production which property they gave up, usually through overstock, late deliveries or approval queues. The AVC follows the logic of distributed systems, where it was formally proven that a networked system cannot guarantee consistency, availability and partition tolerance at once (Gilbert and Lynch, 2002 — ACM SIGACT News), and extends it to supply chain agents acting on imperfect, distributed information. Naming the sacrificed property turns a hidden failure mode into a design and governance decision.

03How it is doneCómo se hace

1
Score A, V and C. Rate each agent from 0 to 10 on autonomy, veracity and coordination, and challenge any claim of high scores on all three.
2
Choose the sacrificed property. Decide per use case which property gives way — usually autonomy for high-value decisions — and record the reason.
3
Mitigate the gap. Add the control that covers the weak vertex: approval thresholds for A, freshness checks for V, a coordinator for C.
1

04The concept in depthEl concepto a fondo

🔺The AVC Theorem: the fundamental impossibility of the autonomous supply chain›
The AVC Theorem (Autonomy-Veracity-Coordination), developed by Ismael López (2024), establishes that no AI agent system in the supply chain can simultaneously satisfy: Autonomy (acts without human approval), Veracity (acts with complete and verified information), and Coordination (coordinates perfectly with all other agents and systems). Maximizing two properties necessarily sacrifices the third.
📊The AVC Theorem formulation›
For any agent system S operating in a supply chain with n nodes and m information flows:
∀S : ¬(A(S) ∧ V(S) ∧ C(S))
The AVC is analogous to the CAP Theorem of distributed systems — a fundamental impossibility defining the design space of autonomous supply chain agent systems.
🔢The 3 projections of the AVC trilemma›
(1) A+V without C: agent acts with correct information without human approval — but cannot coordinate with other agents. Result: fragmented decisions and resource conflicts. (2) A+C without V: agent acts coordinately without human approval — but with incorrect information. Result: coordinated decisions based on wrong data. (3) V+C without A: agent acts with correct information coordinately — but requires human approval for each relevant decision. Current design sweet spot.
🏆Design implications›
The AVC is not a limitation technology will overcome — it is a mathematical impossibility derived from the distributed and imperfect nature of supply chain information. The decision of which property to sacrifice is the most important design decision in any autonomous supply chain agent system.
∀S : ¬(A(S) ∧ V(S) ∧ C(S))

🔺The AVC defines the design space — it does not limit it: the designer decides which property to sacrifice according to the context›
The AVC does not say autonomous agents are impossible. It says they are simultaneously impossible in all three properties. The designer consciously chooses which to maximize for each use case.
🔢In high-consequence systems, V+C without full Autonomy is the safest projection›
An agent issuing $5M USD POs with incorrect information is more dangerous than one requiring human approval for POs of that magnitude.
🔗The AVC explains the fragmented decision phenomenon in multi-agent systems›
When each agent optimizes locally without coordination (A+V without C), the multi-agent system can generate individually correct but collectively inefficient or contradictory decisions.
📊Use the AVC as a governance framework for new supply chain agent approval committees›
Before approving the deployment of a new agent, the committee must answer: what AVC projection is this agent implementing? What property is being sacrificed and what are the mitigation mechanisms?

Illustrative case: The 3 AVC projections in a distribution agent system — FMCG company with 4 autonomous agents
AgentAVC projection appliedObserved consequence
Reorder agent (high autonomy + high veracity)A+V without C · Agent has real-time ERP access and acts without human approvalIssued PO of 50,000 units of SKU A simultaneously with the pricing agent lowering the price to liquidate overstock of the same SKU · Created more overstock while the pricing agent tried to eliminate it
Routing agent (high autonomy + high coordination)A+C without V · Coordinates with TMS and customer system but operates with outdated traffic dataGenerated optimal routes based on previous day traffic data · Data did not capture a road closure → 4 late deliveries
Order allocation agent (high veracity + high coordination)V+C without A · Has perfect data and coordinates with all systems but requires human approval for each relevant decisionIdentifies the optimal solution in 2 minutes · Approval process takes 3.5 hours on average
Result: The AVC analysis generated 3 design changes: (1) reorder agent now consults the pricing agent before issuing POs >$100K MXN, (2) routing agent has a freshness check that verifies the age of traffic data, (3) order allocation agent approval process redesigned with automatic approval for cases within the historical pattern.

🔺AVC Trade-off Index›
AVC Trade-off Index
Measurement of the level of A, V, and C of the agent system on a 0–10 scale · Verification that no system has A>8, V>8, and C>8 simultaneously
Benchmark: The AVC predicts that the sum A+V+C ≤ 20 for any real system · A system with A=9, V=9, C=9 (sum=27) is theoretically impossible
⚠️ A system claiming A>8, V>8, and C>8 simultaneously has at least one of the three properties overestimated in practice. The AVC is the auditing tool to identify which one.
📊AVC Design Choice Documentation %›
AVC Design Choice Documentation %
(Agent design decisions with the AVC trade-off documented / Total design decisions) × 100
Benchmark: 100% of agent design decisions with the AVC trade-off explicitly documented
🔑 Documenting the AVC trade-off for each agent ensures the design team has consciously thought about which property is being sacrificed and why — instead of discovering it in production.
🔺AVC Trade-off Index›
AVC Trade-off Index (índice de trade-off AVC)
📊AVC Design Choice Documentation %›
