SC value quantification: translating operational KPIs into EBIT and FCF impactCuantificación de valor en SC: traduciendo KPIs operativos a EBIT y FCF

The SC leader who translates better OTIF into recovered EBIT speaks the CFO’s language — and gets the budget.

01What it isQué es

SC value quantification links each operational KPI to the EBIT line or capital item it moves, so that service, cost and inventory improvements are expressed as recurring EBIT and one-time free cash flow.

02Why it mattersPor qué importa

Executives fund what they can see in the financial statements, and supply chain affects revenue, cost and capital at the same time. Supply chain strategy creates shareholder value through its combined effect on revenue, operating cost, working capital and fixed capital (Christopher and Ryals, 1999 — International Journal of Logistics Management), and the cost of failure is just as measurable: announced supply chain disruptions were followed by significant long-run declines in stock returns (Hendricks and Singhal, 2005 — Production and Operations Management).

03How it is doneCómo se hace

1
Build the driver tree. Map each SC KPI to the income-statement line or balance-sheet item it moves, together with the controller.
2
Price the unit effects. Agree unit costs — holding-cost rate, cost per expedite, cost of a lost order — and the baseline period.
3
Report in two lines. Show recurring EBIT and one-time cash separately, each tagged as hard, soft or strategic.
1

04The concept in depthEl concepto a fondo

📋What SC value quantification means: translating operational KPIs into EBIT and free cash flow›
Operations reports OTIF, forecast accuracy, inventory days and cost per order; the CFO reads EBIT, free cash flow (FCF) and return on capital. Value quantification is the bridge between the two: a driver tree that links each operational KPI to the income-statement line or balance-sheet item it moves, so an improvement can be expressed in money, with timing and confidence attached.
🔢The key frameworks and decision tools›
(1) A value driver tree from shareholder value down to EBIT (revenue, COGS, SG&A) and capital employed (inventory, receivables, payables, fixed assets); (2) the cash-to-cash cycle (DIO + DSO − DPO) to translate days into cash; (3) economic profit or EVA = NOPAT − WACC × capital employed, which captures both margin and capital effects; (4) a clear split between one-time cash release and recurring P&L impact.
📊Financial impact quantification›
Inventory released = COGS ÷ 365 × days of inventory reduced — a one-time FCF gain. Recurring EBIT impact comes from lower holding costs (storage, obsolescence, insurance), less premium freight, fewer lost sales or penalties, and productivity. Revenue effects of better OTIF should be counted only with evidence (customer churn data, penalty clauses, lost-order logs) and reported separately, because they are the first figure finance challenges.
🏆Intermediate vs. Advanced›
Intermediate: maps the KPIs of their area to the P&L or balance-sheet line they affect, collects the baseline data and calculates the money value of a given KPI improvement.

Advanced: owns the SC value driver tree with finance, agrees which benefits are bankable, reports value delivered in EBIT and FCF terms to the executive team and uses it to prioritize the improvement portfolio.

💪Lead practice: build the driver tree jointly with finance›
A value model built by operations alone is treated as advocacy. Agree with the controller which KPIs map to which accounts, the unit costs used (cost per expedited shipment, holding-cost rate, cost of a lost order) and the baseline period. Once the logic is shared, the debate moves from whether the number is real to how fast it can be captured.
🔢Separate one-time cash from recurring EBIT›
Reducing inventory releases cash once; lowering premium freight improves EBIT every year. Mixing the two inflates the story and damages credibility. Report them in separate lines, state when each lands, and show the capital charge avoided on released inventory as an economic-profit effect.
🔗Classify benefits by confidence›
Tag each benefit as hard (visible in the ledger, such as freight spend), soft (cost avoidance, such as avoided hires) or strategic (revenue protection, customer retention). Finance will usually bank only hard benefits in the budget; showing the others separately keeps them on the table without undermining the core case.
