Channel fill & initial stocking for new product launchesChannel fill y stock inicial para lanzamientos de nuevos productos

Launch channel fill is not real demand — mistaking it for sell-through distorts the forecast.

01What it isQué es

Channel fill is the one-time pipeline inventory that distributors and stores buy to stock a new product; initial stocking planning sizes it from the distribution plan and keeps it separate from ongoing consumer demand.

02Why it mattersPor qué importa

Launch-week orders look like success, but they measure how many shelves were filled, not how many shoppers bought. Orders placed upstream are a distorted, amplified version of consumer demand (Lee, Padmanabhan and Whang, 1997 — Sloan Management Review), and a launch is the most extreme case: a pipeline spike with no consumption behind it yet. Planning on that spike builds the excess inventory that later shows up as returns and markdowns.

03How it is doneCómo se hace

1
Size the pipeline explicitly. Compute channel fill as points of sale × initial units per point plus distributor safety stock.
2
Split the forecast in two. Carry channel fill and consumer sell-out as separate lines so the launch spike never feeds the baseline.
3
Watch sell-out from week one. Track weekly sell-out per point of sale and treat fill without sell-out by weeks 3–6 as a warning.
1
3

04The concept in depthEl concepto a fondo

📦Channel fill: the first demand spike that is not real consumer demand›
Channel fill is the initial inventory demand that distributors and retailers need to fill the channel when a new product launches. This demand does not represent real end consumer demand — it is the initial purchase to have stock available. If not correctly modeled in the NPI forecast, it can be confused with real demand and generate production excess inventory.
📊Channel fill in NPI forecast models›
Channel fill occurs mainly in weeks 1–4 of the launch. After the initial channel fill, channel demand only reflects replenishment based on actual consumer sell-out. Channel fill size depends on: (1) number of points of sale where the product will launch, (2) initial inventory level per point of sale, and (3) distributor initial safety stock.
🔢Decomposing the NPI forecast into channel fill + real demand›
A well-designed NPI forecast decomposes projected demand into: (1) initial channel fill (distributor and retailer inventory purchases), and (2) end consumer demand (sell-out). This allows the production team to plan the correct profile — with an initial spike for channel fill followed by steady consumer demand.
🏆Intermediate vs. Advanced›
Intermediate: calculates estimated channel fill based on the NPI distribution plan, incorporates it into the launch forecast.

Advanced: designs the channel fill model with the complete distribution plan; monitors the transition from channel fill to actual consumer demand; adjusts post-launch forecast based on actual sell-out.

📦Channel fill is NOT real consumer demand — do not use it to calibrate long-term forecast›
The most frequent NPI demand planning error is using the channel fill spike as a positive NPI signal. Channel fill only reflects initial distribution — consumer sell-out is the real signal.
📊Monitor weekly sell-out from week 1 to distinguish channel fill from real demand›
End consumer sell-out is the signal that matters. Channel fill without corresponding sell-out in weeks 3–6 is the early warning of a struggling NPI.
🔢Design the NPI distribution plan with the correct density — not maximum possible›
An NPI launched in too many points of sale with insufficient initial inventory per point generates a low turnover rate — signaling to the retailer that the product is not performing.
🔗Coordinate the channel fill plan with the production plan 8 weeks in advance›
The initial channel fill requires a production spike that must be planned with sufficient lead time to guarantee launch inventory availability.

Illustrative case: Channel fill modeling — personal care product launch in pharmacy chains
The team models channel fill for the launch in 1,800 points of sale.
Launch forecast componentWeeks 1–4 (channel fill)Weeks 5–12 (real demand)
Channel fill (distributor initial inventory)48,000 units · 2 national distributors × 24,000 units each0 additional channel fill units — channel already full
Initial inventory at 1,800 points of sale (4 units/point)7,200 units · One-time launch purchaseWeekly replenishment based on sell-out
Actual end consumer demand (consumer forecast)8,400 units/week in ramp-up12,000–15,000 units/week in weeks 8–12
Result: Total channel fill was 55,200 units in weeks 1–2. Without the channel fill model, the team would have overestimated the following weeks’ forecast by 85%. Post-channel fill forecast showed actual consumer demand of 10,800 units/week — consistent with the NPI plan.

07How it is measuredCómo se mide

📦Channel Fill Accuracy % (precision of channel fill model vs. actual purchases)›
Channel Fill Accuracy % (precision of channel fill model vs. actual purchases)
|Actual channel fill − Projected channel fill| / Projected channel fill × 100
Benchmark: <15% error in the channel fill model for launches in known distribution channels
⚠️ A channel fill error >30% indicates the NPI distribution plan changed significantly vs. the original plan — or the model did not correctly incorporate weighted distribution.
📊Post-Launch Demand vs. Channel Fill Ratio›
Post-Launch Demand vs. Channel Fill Ratio
(End consumer demand in weeks 1–8 / Channel fill in weeks 1–8) × 100
Benchmark: A ratio >100% indicates healthy actual consumer demand (greater than channel fill) · <50% may indicate channel fill was excessive vs. actual consumer demand
🔑 This ratio identifies whether the NPI demand spike is real (consumer demand) or artificial (channel fill without corresponding sell-out). Channel fill without sell-out generates channel returns and early NPI discontinuation.
|Channel fill real − Channel fill proyectado| / Channel fill proyectado × 100
📊Post-Launch Demand vs. Channel Fill Ratio›
Post-Launch Demand vs. Channel Fill Ratio
